How do you turn an operation around?

This is one of the toughest management assignments, especially if you're new or new to the position. But there are some basic guidelines.

You have to make your position clear. People need to know what your expectations are and what you imagine for the group.

You have to be fair. Usually that means a "that was then, this is now" approach where people's prior reputations won't matter as much as their current and future performance.

You have to be honest. If you know there might be layoffs, for example, you should say that they're possible and, if possible, describe how you'll make determinations.

You have to keep communicating. That means both talking and listening.

You have to be willing to pull the trigger. Almost always in a "can of worms" situation there are going to be some unpleasant situations. You have to deal with them, delivering consequences as appropriate. If you must make unpopular, but fair decisions, make them and get on with making things better.

You should be symbolic. If you can, in some way, do something memorable that conveys your key leadership messages, those symbolic acts will help enormously.
